Academy & playbook

A movement needs a mission.
A chapter needs a playbook.

The operating framework turns local ambition into repeatable execution: one flagship city podcast, a Facebook Local Group, ZIP-code Inner Circles, four content engines, and a chapter that earns the right to expand.

The 90-day launch sequence

Foundation. Seeding. Public launch.

Planning goals from the framework, not reported results. Start where you know the most business owners; prove one city before launching the next.

01 · Days 1–30

Foundation

Get the chapter ready before asking the city to show up.

  • Audit podcast titles, group identity, and ZIP-circle naming.
  • Wire podcast recording, hosting, and distribution; open the Local Group and map active ZIP codes.
  • Build a Founding 50 list across five business categories.
  • Bank two city podcast episodes, four member segments, and eight Local Pulse posts.
  • Write the founding-member pitch, group rules, and moderation guidelines.

02 · Days 31–60

Seeding

Build the founding circle and prove the content engines.

  • Recruit local businesses personally; aim for 30–40 founding signups.
  • Soft-launch the podcast and Facebook Local Group; work toward the first 500 group members.
  • Host two free LEARNin Lab workshops.
  • Offer workshop attendees an opt-in invitation to their ZIP-code Inner Circle.
  • Run a listener nomination campaign to grow podcast subscriptions and Local Group joins.

03 · Days 61–90

Public launch

Bring the community into a room and review the proof.

  • Coordinate the public announcement across all three channels.
  • Plan the first ticketed mixer at a member venue; target 60–100 attendees.
  • Open paid tiers with demonstrated value; aim for 10–20 paying members or sponsors.
  • Launch the first ZIP-code Inner Circles with explicit opt-in and message discipline.
  • Review the city scorecard before selecting the next chapter.

Growth is engineered

Five levers. No waiting for luck.

01

The founding circle

Recruit businesses personally. Every owner brings an audience, a storefront, and a story.

02

QR touchpoints

Counter cards, spotlight posters, and event QR sheets lead to one clear destination: the city podcast, Local Group, or that location’s ZIP-code Inner Circle.

03

Events & local partners

Collaborate with markets, libraries, coworking spaces, and neighborhood organizations.

04

Collab content

Invite local owners onto the city podcast, give each guest a ready-to-share clip, and trade guest appearances with neighboring city podcasts.

05

Referrals & rituals

Bring-a-business invitations, founding badges, and member recognition reward real participation.

Paid amplification is optional: promote proven content, not untested experiments.

The operating system

Named people. Named jobs.

Proof beats promises

Measure the things that matter.

City podcast

Episode starts and average completion per release

Facebook Local Group

Monthly active group members (% of total)

WhatsApp Inner Circles

Active members and responses per Inner Circle

The monthly chapter scorecard tracks businesses on the roster, paying members and recurring revenue, spotlight reach, event attendance, content consistency, and offer claims. Example targets include RSVP-to-attendance above 60% and at least 80% of the content skeleton published on time.

Expand after 2 consecutive healthy monthly scorecards, a trained captain, and documented learnings—not before.

One healthy chapter · illustrative economics

Self-sustaining before famous.

The PDF sketches approximately $4,200 per month in revenue: 40 members × $39 ($1,560), 10 partners × $149 ($1,490), about $850 in smoothed event net, and $300 in sponsored extras. This is a planning example—not actual revenue, a forecast, or a profit guarantee. Staffing, tools, and other operating costs still apply.

Sell results

Show reach, participation, and offer redemption—not just a posting schedule.

Protect scarcity

Cap sponsored inventory so features retain value.

Raise on evidence

Price changes should come with measurable proof for members.

The city launch kit

Replicate the system. Keep the city’s soul.

  • Align the three-platform account set.
  • Appoint a captain and provide two weeks of shadowing.
  • Research the city and build its Founding 50 list.
  • Bank two weeks of city-specific content.
  • Recruit the founding circle personally.
  • Soft-launch the city podcast, Facebook Local Group, and first ZIP-code Inner Circles.
  • Host two free workshops.
  • Run the launch mixer with flagship support.
  • Open paid tiers with evidence from the flagship.
  • Review at 90 days and update the master playbook.

What stays consistent

Identity and naming. Each platform’s job. Four content engines and the 60/30/10 balance. Published moderation rules. Free community entry. Monthly brand audits and mandatory scorecards.

The expansion ladder

Flagship city → 2–3 neighboring cities → all 18 county cities → regional and state partnerships → a national network. The framework recommends proving at least three cities before testing a distant licensed chapter.

Four risks worth naming plainly

Protect the people. Protect the momentum.

Platform dependence

Build an owned contact list with consent at joins, mixers, and workshops. A monthly newsletter reduces reliance on podcast distribution, Facebook reach, or WhatsApp policies.

Community decay

Publish clear rules, train moderators, check engagement weekly, and keep ZIP-circle sends relevant. Remove access that abuses the community.

Brand dilution

Keep identity assets consistent, run monthly brand audits, and require written approval for departures from the playbook.

Burnout

Document every job from day one and recruit a captain for the flagship before launching the second city.

Guardrails & practical checklists

Protect the community.

  • Locals and real people only; review join requests.
  • Give self-promotion a designated home.
  • Keep WhatsApp Inner Circles ZIP-specific, opt-in, and admin-led.
  • Enforce a documented warning and removal policy.
  • Keep discussion focused on local commerce.
  • Disclose paid spotlights and sponsored partnerships.
  • Message only people who explicitly opted into that ZIP-code circle; keep attendee data private and never sell member lists.
  • Arrange appropriate event liability coverage.

Compliance notes are general guidance, not legal advice.

The first 14 days.

  • Inventory every city podcast, Facebook Local Group, and ZIP-code Inner Circle; audit titles, rules, and opt-in language.
  • Test podcast recording, publishing, and distribution; publish a trailer.
  • Create the flagship Facebook Local Group and first Inner Circles for active ZIP codes.
  • Draft the Founding 50 across five categories.
  • Write the pitch and publish the group rules.
  • Batch two weeks of content.
  • Visit or call the first 10 businesses.

A living playbook, with AI as a staff extension.

The framework describes AI support for episode outlines, guest briefs, Local Group posts, ZIP-circle messages, city research, scorecard summaries, pitch scripts, and event runbooks. These are operating practices—not an automated service offered by this website. Record each city’s learnings so every chapter benefits.
